An end-to-end operations transformation for a regional distributor struggling with service failures, bloated inventory, and eroding contribution margin.

The challenge

Atlas was missing one delivery in six and holding 30% more inventory than its service levels required. Working capital was trapped in the wrong SKUs, freight costs were climbing, and the operations team was firefighting rather than planning.

Our approach

We remapped the network flow, rebuilt demand planning around real signal rather than gut feel, and renegotiated the freight and warehousing footprint. We installed a weekly operating cadence and a control tower so the team could see and fix problems before they reached the customer.

The outcome

On-time delivery rose from 83% to 98% while inventory fell by nearly a third. The freed working capital and lower freight spend added meaningfully to contribution margin, and the new cadence held through two demand shocks.
